AI product strategy & delivery

Turn high-value AI opportunities into products that work in production.

Greydock helps founder-led and venture-backed companies choose the right AI opportunities, shape a credible product strategy and lead delivery—without hiring a full-time product executive or a large consultancy.

Selective engagements from €12,500 · Based in Ireland, working internationally

  • A career spanning founder-led, venture-backed and enterprise products
  • Co-founded and exited a vertical SaaS company
  • Scaled product from Series A to Series C
  • Leads enterprise AI products in production

Why AI initiatives stall

AI rarely fails for lack of ideas.

It fails when teams choose the wrong problem, confuse a prototype with a product, or underestimate the data, workflow, adoption and operational constraints between a demo and production. Greydock brings senior product judgement to the decisions that determine whether an initiative creates value—or should be stopped before it consumes more time and budget.

Choose the decision, not the technology

Start with the user, workflow, commercial objective and evidence required. AI is one possible mechanism, not the brief.

Prove value under real conditions

A convincing demo is not enough. Test with representative data, users, exceptions, failure modes and a measurable success threshold.

Design the path to production early

Ownership, integrations, monitoring, cost, safety, adoption and change management are product requirements—not follow-up tasks.

Who Greydock is for

Senior product leadership for teams with a material AI decision to make.

Strong fit

  • A founder or executive sponsor owns the outcome.
  • There is a valuable customer, product or operational workflow to improve.
  • You have access to the people, systems and data needed to test the opportunity.
  • You need a clear product decision, a credible pilot or senior delivery leadership.
  • You can fund a focused engagement starting from €12,500.

Not the right fit

  • You need a low-cost chatbot or one-off automation.
  • You are looking for generic AI training or an ideas workshop.
  • The project has no accountable sponsor, data access or route to adoption.
  • You primarily need junior development capacity or staff augmentation.

Greydock is particularly strong in commerce, marketplaces, vertical SaaS and complex workflows where the cost of getting the product decision wrong is high.

Engagements

Start with the decision. Add delivery only where it creates value.

Each engagement has a clear decision, bounded scope and written output. Greydock can advise, lead a pilot, embed as fractional product leadership or assemble a specialist delivery team.

02 · Prove

AI Pilot & Validation

Test one use case with real users, real data and an explicit success threshold.

Typically 6–10 weeks · From €30,000

Greydock defines the pilot, leads delivery and produces the evidence needed to scale, revise or stop with confidence.

  • Product definition and pilot success criteria
  • Data, integration and model/vendor decisions
  • Delivery leadership and specialist team assembly
  • User validation and performance evaluation
  • Production recommendation and roadmap

03 · Lead

Fractional AI Product Leadership

Senior ownership for an AI product portfolio without a full-time executive hire.

From €6,000 per month · Three-month minimum

Ongoing product leadership for founders and executive teams that need stronger prioritisation, delivery oversight and decision quality.

  • Portfolio and roadmap ownership
  • Executive and board decision support
  • Internal team and vendor leadership
  • Discovery, metrics and delivery governance
  • Regular written decisions and progress updates

Selective production delivery

When the opportunity warrants it, Greydock can lead the build.

For validated, commercially significant opportunities, Greydock can assemble a senior specialist team and lead the path from pilot to production. These engagements are accepted selectively, typically begin after a Strategy Sprint or Pilot, and usually start from €50,000.

Talk about delivery

The Greydock approach

A disciplined path from uncertainty to evidence.

01

Frame

Define the decision, sponsor, user, commercial objective, constraints and evidence required.

02

Assess

Examine the workflow, data, systems, adoption conditions and alternatives—including not using AI.

03

Prove

Test the smallest credible product with representative users, data and explicit success criteria.

04

Commit

Scale, revise, buy, partner or stop based on evidence, with ownership and production requirements made clear.

Greydock is paid to improve the decision—not to maximise the amount of implementation sold.

Operator experience

Product judgement built across zero-to-one, venture scale and enterprise delivery.

Greydock is led by Simon Hillary. The advice comes from direct operating experience, not a playbook handed to a junior team.

Enterprise product leadership

AI and commerce capabilities shipped into production environments

Simon leads product teams working on enterprise AI, agentic-commerce and integration capabilities where reliability, data quality, platform constraints and operational ownership matter as much as the model.

Founder · Zero to exit

Co-founded a vertical SaaS company and took it through acquisition

Simon co-founded Equine MediRecord, helped take the product from zero to one and through acquisition in 2022.

Venture scale

Scaled product through Series A to Series C

At Flipdish, Simon worked through rapid product and commercial scale, building the judgement required to balance customer need, speed, platform foundations and growth-stage constraints.

Independent advisory

Product leadership for an Irish digital marketplace

Greydock delivered a product consulting engagement for an Irish digital marketplace business from 2025 to April 2026.

Where Greydock is strongest

Deepest where product, workflow and integration complexity meet.

AI product strategy

Opportunity selection, product definition, validation, evaluation, operating model and the path from prototype to production.

Commerce and marketplaces

Catalogue, product feeds, marketplace and channel integrations, order flow, EDI, dropship, agentic buying and retailer complexity.

Explore agentic commerce expertise

Vertical SaaS and complex workflows

Products where domain rules, user behaviour, data quality and operational exceptions determine whether the software creates value.

About

Senior product judgement, directly from the person doing the work.

Greydock is the advisory practice of Simon Hillary, a product leader and former SaaS founder with experience across founder-led, venture-backed and enterprise technology businesses. Simon co-founded Equine MediRecord and led it through acquisition, scaled product at Flipdish from Series A to Series C, and now leads enterprise product teams shipping AI and commerce capabilities at scale.

Every engagement is led by Simon. Specialist engineers, data practitioners, designers and researchers are brought in only where the work genuinely requires them. Clients get senior attention without funding the overhead of a large consultancy.

Questions

Straight answers before you get in touch.

What kinds of problem does Greydock take on?

Greydock works best on material product decisions: choosing where AI can create value, shaping a new AI-enabled product or workflow, validating a use case with real users and data, or leading an internal team from ambiguity toward production. Commerce, marketplaces, vertical SaaS and operationally complex workflows are particular strengths.

Do you provide implementation as well as strategy?

Yes, selectively. Greydock can lead a pilot, work with your existing engineering team or assemble specialist contractors. Production delivery is normally considered after the opportunity, product scope and success criteria are clear.

What will we receive from a Strategy Sprint?

A written product decision, not a generic workshop deck: the opportunity and user problem, workflow and data assessment, product concept, build/buy/partner recommendation, success metrics, key risks, roadmap and recommended next investment. The exact scope is agreed before the engagement begins.

What does an engagement cost?

Strategy engagements start from €12,500. Pilot engagements normally start from €30,000. Fractional leadership starts from €6,000 per month with a three-month initial term. Production delivery is scoped separately and typically starts from €50,000. Fees exclude VAT and agreed third-party costs where applicable.

Can Greydock work with our existing team or agency?

Yes. Greydock can provide the product leadership, decision framework and delivery cadence while your internal team or existing partners execute. The role and decision rights are made explicit at the outset.

How do you handle confidentiality and conflicts?

Potential conflicts are checked before an engagement is accepted. Confidential information is handled under an appropriate NDA and is not used in public case studies without permission.

Do you work only with companies in Ireland?

No. Greydock is based in Ireland and works remotely with companies internationally. In-person workshops can be agreed where they materially improve the engagement.

What happens after I get in touch?

Simon reviews the company, decision, budget and timing. If there is a plausible fit, the next step is a focused conversation to clarify the outcome and determine whether a Strategy Sprint, Pilot, fractional engagement or no engagement is the right answer.
